Un tracker de pre-aperturaWill IT be ready before the hotel opens? A pre-opening tracker

A plan with lead times and dependencies that calculates the critical path, the gates at risk and the work that must start this week.

Qué he hecho

The problem

In a hotel pre-opening every system depends on another one, and most of them on the internet line. The circuits have a 75-day lead time; the cloud PMS, the room-charge interface, the call charges and the interface tests slide with them; training can only start when the interfaces are tested; and the dress rehearsal needs everything. A spreadsheet lists the tasks, but it does not say which delay moves the opening.

What I built

  • A schedule from the task list: forecast dates, float and the critical path to the day IT is ready, from durations, dependencies and progress.
  • Gates from T-90 (design frozen) to T-1 (ready to open), with gates already passed with open tasks, tasks forecast late, blocked work, tasks that must start this week and a risk register.
  • report.html with a Gantt chart, review.md for the weekly meeting, actions.csv and a go-live checklist for T-7, T-1, opening day and the first week.

How it is built

Python with the standard library only. The demo is a made-up 120-room resort hotel opening in January, with 30 tasks in nine workstreams and delays placed on purpose. 14 tests, including the same plan reviewed three weeks later without progress, which puts the opening at risk.

What I learned

From years supporting POS, hotel PMS and IPTV at a technology consultancy: integrations and lead times decide the opening, not the installation of each system. The tool makes that visible every week.

Next steps

  • Export your pre-opening plan with real vendor lead times and dependencies.
  • Set your own gates if your brand uses different milestones.
  • Run it before each weekly meeting, daily from T-7, and print the go-live checklist for the dress rehearsal.
